Value is what you would willingly pay for. Everything else is overhead wearing a costume. Here is which is which.
We have already written about the money that never reaches the object — the showroom, the distributor margin, the freight across an ocean, the currency spread. That argument is here and it is about a supply chain.
This one is about the object. Every decision that put money into the part, and every decision that kept money out of it, itemised — because "affordable modular shelving" is a claim anyone can make and almost nobody will break down.
1. The method, and where it comes from
In my day job I am a lean process excellence consultant. I spend my working life applying the Toyota Production System to manufacturing and business processes, and the whole discipline rests on one distinction that takes about ten seconds to explain and a career to apply.
Value is any activity the customer would willingly pay for. Everything else is non-value-added — activity that consumes time, money and effort while producing nothing anyone would choose to buy. Most of what a process costs is the second kind, and most of the second kind is invisible to the people inside it.
Point that at a shelving system and it stops being a philosophy and becomes a list. What does a person buying shelves actually want to have paid for? Steel that does not sag. A finish that survives. Parts that fit. A design somebody thought about. What do they not want to have paid for? A tooling programme. A showroom lease. A consultation appointment. An installer's afternoon. Air, shipped across the country in an oversized box.
We tried to spend on all of the first list and none of the second. Here is the account.
2. Where the money went
Steel, not particle board. The single largest material decision, and it is not close. Particle board is cheaper per shelf, sags permanently under books, swells if it ever gets damp, and cannot be repaired. This is the first place a budget shelving system saves money and it is the place you feel it every day for a decade.
A real finish. Powder coat, in a standardised colour, which is more expensive than a wet-sprayed approximation and is the reason a chipped part can be re-coated anywhere rather than replaced.
Precision. Laser-cut profiles and computer-controlled folding, so parts that were drawn to fit actually fit. Imprecision is the cheapest thing in the world to produce and the most expensive thing to own — it shows up as a shelf that rocks, a slot that binds, and a system you stop wanting to reconfigure.
Design time, ours, not billed by the hour. The system took more than a year and a great many prototypes, and we did not farm it out. That is the cost that is hardest to see in a finished object and the one that determines everything else about it. It is also the only item on this list that is already spent — you are not paying for it again, which is precisely why doing it properly once was worth it.
Engineering margin. 12-gauge track, 14-gauge cantilevers, 16-gauge planks, 165 lb per bracket pair. Margin is bought steel. It costs money and there is no way to make it look like it doesn't.
3. Where the money deliberately did not go
No hard tooling. This is the big one and it is invisible in the product. A stamped part needs custom dies — a large sum spent before the first unit exists, and recovered over a production run measured in tens of thousands. We fold on computer-controlled press brakes instead, which have essentially no fixed cost per shape.
You can verify this by looking at the parts. Every feature on them is a straight bend or a cut edge. There are no deep draws, no complex stampings, nothing that needs a bespoke tool to exist. That is what a product designed around no hard tooling looks like, and it is why there are six shelf sizes rather than two.
No showroom, no consultation, no appointment. You can buy the system in the time it takes to decide, without anybody planning your wall for you at a cost carried in the price of the parts.
No installer. One row of screws into the Hangtrack, and the rest hangs on it. A system that needs a handyman or a TaskRabbit booking has added forty to a couple of hundred dollars to its own real price without printing it anywhere.
No shipping air, and no shipping weight we did not need. It flat-packs, which is the insight IKEA built a company on and which was correct for exactly this reason: freight is priced on volume and mass, so a flat box is a cheaper box. Weight is expense at every stage — it is why the standard ships as two 42.5 in halves, which is a parcel rather than a freight item.
No garage. Orders go out through third-party logistics, run by people who do that for a living, with warehouse and shipping optimisations we would spend years failing to reproduce ourselves. Founders packing boxes at midnight is a story customers are told to admire. It is non-value-added activity with a good origin myth attached.
4. What that buys you at the point of purchase
Here is the part that makes the whole argument checkable rather than rhetorical: every component has its own price, so you can see exactly what you are and are not buying.

Depth costs $21 on a 24 in shelf. So the row that holds art books can be 16 in deep and the four rows above it can be 8 in, and you pay the difference exactly where you took it — rather than buying one depth for the whole wall because that is how the product was configured.
The Shelf Standards are $49 and adjacent bays share one, so a run of four bays takes five standards rather than eight. The Hangtrack starts at $35. Nothing in the system is a bundle you cannot see inside.
That is what "pay for more of what you need and less of what you don't" has to mean if it means anything: an itemised price list and a system that does not punish you for buying part of it.
5. This is not finished
The last principle of the method is the one people skip, because it does not sound like an achievement. The work is never done. Every one of the decisions above has a better version, and finding it is the job rather than an interruption to the job.
Practically, for anyone buying now: the process gets more efficient, and the range gets wider — more components, more sizes, more ways to use the parts you already own on a wall you already have. We are not going to give you a roadmap with dates on it, because the ones we can promise are the ones we have already made.
What this costs
No hard tooling means no volume cliff. A stamped competitor at a hundred times our volume gets dramatically cheaper per unit and we do not, to anything like the same degree. Our fixed costs are low, which is why we can exist and why we can offer six sizes; our marginal costs stay where they are. That is a real limitation and it is the honest answer to "why isn't this cheaper."
Assembly labour was not eliminated. It was moved to you. You are the installer, and the correct way to count that is as your own afternoon, not as zero. We think it is a good trade — one row of screws, no specialist tools, no scheduling around somebody else's van — but the saving landed in your lap and you should price it as such.
Steel costs more than particle board and always will. There is a whole category of shelving below this one, it is cheaper for real reasons, and no amount of process discipline closes that gap. We are trying to be the best value at this specification, which is not the same as being the least expensive thing available.
And "excise non-value" is a sentence that can be used to justify anything. Applied without a limit it is just thinning the steel and calling it efficiency. The line for us is that gauge, finish and engineering margin are value — they are what the customer is paying for — and they are not available for excision. Everything in section 3 is overhead. Nothing in section 2 is.
How to work out where your money is going, on any system
- Can you price the parts separately? If the only number is a kit price, you cannot tell what you are buying, and you are almost certainly buying a depth or a length you did not need.
- What does the shelf sag test look like? Ask for the material and gauge, not the word "sturdy." This is the first corner cut in budget shelving and the one you live with longest.
- Is there an appointment in the purchase? A planning consultation is a real service and a real cost. Decide whether you want it, because you are paying for it either way.
- Who installs it, and what do they charge? Add that to the price before comparing. A cheaper system that needs a fitter is frequently the more expensive one.
- How does it arrive? Oversized freight, a delivery window and two people carrying it is a cost structure. So is a stack of parcels. They are not the same number and neither is usually on the product page.
